๐ŸŽฐ Nobody Wins from the Gimmick

Duolingo XP is perpendicular to learning a language. Not opposed to it. Not aligned with it. Perpendicular. You can max your streak, top the leaderboard, farm XP until the owl weeps with pride โ€” and acquire zero language. The metric decoupled from the thing it represents. Now it just measures itself.

That's the gimmick. A layer bundled on top of the real thing, extracting rent from the activity without being the activity.

Software pricing is the same trick at industrial scale. Seat licensing tracks headcount, not value. Feature gating tracks willingness to pay for what was withheld. Usage tiers track consumption of a resource the vendor controls. None of it measures whether the thing worked. The meter runs whether you're learning or not.

AI makes the gimmick newly visible because it collapses the cost of building software toward zero. When the thing underneath costs nothing to produce, the pricing layer starts floating. Untethered. You can see daylight between the value and the charge.

The trick always existed. The margin was just thick enough to hide it.

Two responses.

Charge for outcomes. The company wins when the customer wins. Split the disproportionate upside. Now the business has to find where the real leverage is โ€” not ship features, but deliver results. The gimmick has no purchase because there's nothing fake to extract from.

Commoditize the trick. Reverse-engineer it. Give it away free or cheap. The kink in the market gets arbitraged out of existence. If the gimmick can't be charged for, it disappears.

Carrot and stick. Outcome pricing aligns around real value. Commoditizing the trick deletes the fake value. They're complementary.

The caveat: gimmicks are sometimes load-bearing.

Duo's XP drives the retention that funds the actual content. Kill the streak and you might kill the thing underneath. The gamification is structural.

Which might just mean those things shouldn't be businesses. Some things are better as public goods. The XP layer isn't evil. It's a crutch. And what it props up might stand on its own if it weren't shaped around the crutch.

Nobody wins from the gimmick. The customer pays for air. The vendor defends a trick instead of building something real. The market clogs with fake value that crowds out actual invention.

Deleting the gimmick isn't extraction. It's subtraction. You're not capturing value. You're removing a negative.

The streak resets. The meter stops. What's underneath either stands or it doesn't.
